Turning around a critically delayed go-live in 25 days
How I took a FIRLO go-live that was 4 months late to live in 25 days, avoided a penalty and kept the client for more sites.
Context
At AMAZIN Automation Solutions, a FIRLO go-live at a cement plant was 4 months behind schedule. The project was weighbridge automation.
What had gone wrong
- The site wasn’t ready for installation.
- The requirements weren’t clear.
- The client had escalated, and there was a real risk of a penalty.
What I did
I reset the plan and worked through everything that was blocking go-live:
- Ran a workshop with the client to get the requirements clear and agreed.
- Got the site ready, working through every open readiness item.
- Checked every piece of hardware, and replaced or repaired anything that wasn’t usable.
- Set up a daily checklist and gave each task a single owner.
- Sent the client an update every day and agreed a new go-live date.
Outcome
- The site went live 25 days later, on the new date we had committed to.
- No penalty. The project moved from red to green.
- The client rolled out more sites with us afterwards.
